The goal at the start was to ensure that Ukraine remained a neutral state, out of NATO. Even the US President believes so.

Things are always changing. That's situation normal. Those that can adapt, those that can't fail.

Whether Putin gets the East, or loses everything depends on his commanders adapting to reality.
